We were brought in to lead affiliate and partner marketing for a clinical-grade peptide haircare brand on Shopify. The brand had the product, the editorial recognition, and the audience. What it did not yet have was a partner program built to compound.

We migrated Kerafactor from Awin to impact.com, rebuilt the commission and bonus architecture, and recruited a publisher mix that recognized the brand for what it is: clinical, premium, and content-led. Revenue compounded 512%, clicks 1,021%, and a publisher ecosystem that did not just grow, it matured.

Creative challenges
The category rewards credibility, not coupons. Our work was to recruit partners who understood the science, build a commission structure that paid for the right behavior, and let the program compound on the quality of the audience, not the size of the payout.
Kerafactor had been live on a prior network and was producing modestly. The program existed, but it was not yet structural. Compliance constraints sat on top of every promotional decision, narrowing what each product could claim and shaping how publishers needed to be briefed. The publisher mix was thin. The commission ladder did not reward the partners most capable of building long-term demand. The brief was structural, not cosmetic.

Publisher ecosystem as a compounding asset
The network was migrated to impact.com, giving the brand a single attribution surface and the partner-discovery tooling required to recruit at scale.
The commission structure was rebuilt around acquisition. The publisher mix was rebuilt around the audience: influencers and content creators at the top, beauty and wellness editors, YouTube reviewers, editorial newsletters, clinics, and B2B referral partners, with a measured layer of loyalty, cashback, and coupon partners at the bottom of the funnel.
